Speed is the most over-bought thing in Indian ecommerce. Quick commerce has trained buyers to expect minutes, and a lot of sellers have responded by paying for the fastest option on every order — including on products where the customer would not have noticed a three-day difference.
The right frame is not "how fast can I go". It is "what does this specific product lose by arriving later". For a birthday cake the answer is everything. For a bag of masala it is nothing. Here is how to decide.
The three modes, honestly compared

The decision framework
Four questions, in order. The first one that returns a firm answer decides the mode.
- 1.Does the product decay? If it is perishable — fresh bakes, desserts, plants, anything with a days-long window — it is a same-day intracity product. Do not ship it long-haul at all. Home bakers should treat this as a hard rule, not a preference.
- 2.Is it tied to a date? Birthdays, anniversaries, Rakhi, Diwali, corporate gifting deadlines. A late delivery here is not a late delivery, it is a refund. Same-day intracity, or air with genuine buffer.
- 3.Is it fragile or high value? Every hub handoff is a chance to break or lose it. Same-day intracity has no hub, which makes it the safest route for jewellery and handicrafts even when the customer is not in a hurry.
- 4.Is it none of the above? Then it is a surface product. Shelf-stable food, stationery, most apparel, accessories. Ship it surface, keep the margin, and tell the customer a realistic date.

Paying for air on shelf-stable goods
A masala pouch, a journal or a phone case gains nothing from arriving two days sooner. If your default is express because it feels safer, you are paying a premium on every order for a benefit the customer cannot perceive. Set surface as the default and upgrade by exception.
Shipping perishables long-haul because the order came in
The temptation to accept an out-of-city cake order is strong and it is almost always a mistake. It arrives damaged, you refund it, and you pay the freight anyway. Say no, or offer a shelf-stable version of the product — vacuum-packed cookies rather than a fresh cake. Packaged and shelf-stable food is a genuinely different business from fresh baking, and it should be run as one.
Ignoring summer for meltables
Balms, chocolate, butters and lip products do not survive multi-day surface transit through an Indian summer. This is a seasonal routing decision, not a permanent one: same-day or air from roughly April to July, surface the rest of the year. Skincare and beauty brands lose real money to this every year.
One mode locked in at account level
The most common structural mistake is choosing a shipping partner that fixes your service level once, for everything. Product mix varies, seasons vary, and order urgency varies. You want the mode to be a per-order decision with the cost visible before you confirm.
